can they be changed without any special tools, got water in my gearoil, a guy told me it could be done, by removing the prop and a pair of long needle nose plier to remove.

you need to get a manual for your motor if you plan on working on it yourself. Yamaha factory service manuals the best but there are others out there also.
All the ones I have done before required the carrier to be removed.
Are you sure it is the prop shaft seal and not the drive shaft seal and / or shift shaft seal?
